The mid-market AI landscape, honestly
Mid-market companies are getting pitched AI for everything. Customer support chatbots. Email summarization. Invoice extraction. Contract review. Sales-pitch drafting. Some of these projects work; many don't. The pattern is not random. The projects that succeed share a workflow shape; the ones that fail share a different one.
The vendor pitch usually leads with the technology ("we have a new LLM"). The decision should start with the workflow ("is this the kind of work AI does well"). Reversing that order is where most mid-market AI dollars go to die.
Diagnostic 1 — Volume × Variability
AI earns its keep when both volume and variability are high. Volume by itself is solved by spreadsheets and templates; variability by itself is solved by humans. The intersection is where AI does work nothing else can do at the same cost.
Examples that hit the green: customer email triage at scale (1,000+ emails/week, free-text variability), invoice OCR + classification (high volume, high format variance), meeting-notes summarization across hundreds of weekly calls.
Examples that stay red: month-end financial close (high volume, low variability — automate without AI), one-time strategy decisions (low volume, high variability — keep human), board reporting (low volume, low variability — template it).
Diagnostic 2 — Cost-of-Wrong
Even if a workflow has the right shape, AI fits only if the cost of being wrong is bounded. "Wrong" includes hallucinations, miscategorization, and skipped edge cases — failure modes that don't show up in vendor demos.
AI fits Low and Medium without ceremony. AI fits High only with a human approval gate in front of every action — what we call governed execution. Without a gate, High-tier workflows are not an AI use case yet, regardless of how exciting the demo looked.
The vendor pitch leads with the technology. The decision should start with the workflow.
Three workflow shapes that are working in 2026
1. Triage and routing
Inbound work that has to be sorted before it can be acted on. Customer support tickets, RFQ inboxes, vendor invoices, support emails, sales lead routing. AI excels here because the work is high-volume, high-variability (free-text inputs), and low-cost-of-wrong (a misrouted ticket gets re-routed at the next handoff).
2. First-draft generation
Anything where a human ultimately approves the output before it goes out. Sales emails, RFP responses, meeting summaries, ad copy, support replies. AI saves the blank-page time; the human keeps editorial control. The cost of wrong stays low because every output is human-gated.
3. Pattern detection in noisy data
Anomaly detection across operational data — invoice variance, support-ticket clustering, expense outliers, account-silence flags ahead of renewals. The work is impossible to do by hand at volume and obvious to do once flagged. The AI's job is to surface; the human's job is to decide.
Where to start
Pick one workflow. Score it on Volume × Variability and Cost-of-Wrong. If it scores green on both, you have your first AI play. If not, find a different workflow before buying a tool. Most failed AI initiatives skipped this 30-minute exercise.
